Does anyone have a suggestion on how to organize a league with 2 or 3 divisions?

How do i make it fair and random at the same time? Should the 1st pick team be in the same division as the 12th pick, etc.?

 
Assuming a re-draft league just starting up...........the following 3 division formula is very fair:

Have everyone draw draft positions out of hat. Place teams into 3 divisions by pick order......

Division 1 - Pick 1, Pick 4, Pick 7, Pick 10

Division 2 - Pick 2, Pick 5, Pick 8, Pick 11

Division 3 - Pick 3, Pick 6, Pick 9, Pick 12

This ensures that the first 3 picks end up in different divisions and so on.

For my 5-player keeper league, we started using this formula a few years ago. The difference was that we were already an established keeper league. We used final standings from the prior year to set up the new "balanced" divisions. We also realized that divisions would unlikely remain balanced. To counter this we decided to maintain the division structures for 3 years only. After 3 years, the total regular season Win-Loss records of each team are used to determine a league ranking 1-12. Then the divisions are re-established using the same division formula as above, except the placements are determined by 3-year-record rankings instead of draft picks.

Note: You might want to consider "3rd Round Reversal" or "3rd Round Flip" as a round-by-round pick order setting instead of straight or serpentine.

i like 12 teams 4 divisions. if you play a 13 game schedule you will play teams in your division 2 times and all other team 1

Exactly how we do it every year. Schedule-wise we play all teams once, with in-division teams getting two matchups for a total of 14 games in 13 weeks. We do a double-header in week 2 (1 in division, 1 out) and have 8 teams make playoffs for weeks 14-16. This could also work with a 6 team playoff if the top 2 teams get a first round bye. During the bye they could play each other with the winner getting to pick who they want to play in round 2.I'm not an advocate of the 3rd round reversal draft format, my main money league has been won from nearly every draft spot quite equally so I don't buy that the top draft spots have an unfair advantage.
